Agency Capacity Planning

Capacity problems usually appear after the sale, but they are created before it. A new client is booked against revenue targets while the delivery team quietly absorbs the extra meetings, revisions and exceptions.

Measure the constraint, not just headcount

Different services consume different kinds of capacity. A strategist may be the bottleneck even when designers have room. Client communication may consume more senior time than production. Estimate capacity at the role or workflow level instead of dividing clients by employees.

Capacity rule: Plan with a buffer. A team scheduled to 100% has no capacity for sickness, rework, urgent client issues or improvement.

Connect sales to delivery reality

Give sales visibility into onboarding slots and constrained roles. When demand exceeds capacity, choose deliberately: delay start dates, narrow scope, increase price, improve the process or add capability. Silent overloading is not a scaling strategy.

Run a simple capacity scenario

Ask what happens if sales closes three typical clients this month. Which role feels the pressure first? Which recurring meeting, review or specialist task becomes the constraint? That answer is more actionable than a company-wide utilization percentage.
